Most agencies sell hours. We stopped doing that.
The hourly model has a quiet problem: it pays you to take longer. Every tool that makes your team faster shrinks the invoice. Every efficiency is a pay cut.
So we sell the result at a fixed price, and we carry the risk of our own estimates.
When we get an estimate wrong, we absorb it. It has happened. It is still cheaper than running a company on an incentive that rewards being slow.
That one change rewrote how we scope, who we hire and what we say no to.
If you run a services business: do you bill by the hour or by the project, and would you switch?
